Aging depanner throttled icing
A high-volume commercial bakery in Detroit ran sweet rolls through a twenty-year-old pick-and-place depanner at about eighteen pans per minute. Product damage could reach six percent, scrap averaged near five percent, and pneumatic maintenance consumed nearly forty hours each week.
Because depanning sat ahead of icing, every stoppage on the old unit starved downstream work and kept the line from matching demand for cinnamon rolls, Danish pastries, and bear claws.
Two-axis depanning with gentle pickup
The site installed two coordinated depanning robots with needle-style pickup tuned for three-, four-, and five-inch rolls. Ancillary conveyors feed full pans in and route empties out while programmable speeds and quick-change grippers switch among product families.
The integration partner sized motion so the cells could run faster than the rest of the plant, then throttled speed to stay synchronized with icing and packing rather than creating a new bottleneck.
- Pick rolls from pans with needle grippers instead of harsh mechanical plungers
- Transfer product onto the icing conveyor at controlled acceleration
- Change grippers and recipes when the SKU shifts among roll sizes
- Keep empty pan return synchronized with infeed conveyors

Less waste and a faster depan stage

Documented results show scrap falling from five percent to about one and a half percent while depanning rose from eighteen to twenty-three pans per minute. Maintenance hours tied to the old pneumatic depanner dropped sharply once the weekly forty-hour repair cycle ended.
Depanning, once the slowest stage, became the most efficient segment of the line even though the robots could run up to thirty pans per minute if downstream equipment allowed it. The plant targets twenty-five pans per minute as the next steady-state goal.
What high-volume bakeries can borrow
Commercial baking lines often lose margin on torn product and on staff time spent nursing pneumatic depanners. End of line automation and cobot rental for manufacturing style pilots let you prove gentler handling on one pan size before you widen robot leasing for business across shifts.
