Cart picking wore out staff on long aisles
The hub fulfills consumer packaged goods for a major food brand from a western Japan value center where carton sizes vary widely. Pickers pushed heavy manual carts between locations, and site leaders heard the work was too demanding to sustain.
Associates logged nearly twenty thousand steps per person on a typical day while towing loads. Picking needed about twice the headcount leadership wanted to carry into a tight labor market.
Fixed conveyors and guided vehicles looked costly and inflexible when campaigns swung volume. The 3PL needed flexible AMR economics and client approval without freezing the floor for months.
Benchmark year, then a one-day proof of concept
Engineering compared automation options for about a year, including conveyors and guided vehicles, before choosing cart-towing AMRs proven at sister sites. Client managers visited an operating robot floor before the western Japan go-live.
A one-day proof of concept checked real product sizes, aisle widths, and extra-large totes standard bins could not fit. Twelve units started in July twenty twenty-four with picker guidance that sends associates to the next task after each pick.
Workflow edits removed non-value cart returns. Training stayed short because screens were large and intuitive, with learning finishing on the floor.

Nearly double the rate with half the pickers
Picking productivity nearly doubled versus the manual cart baseline, matching the pre-go-live goal. The site now runs with about half the picker headcount the old method required.
Daily walking fell roughly fifty percent from the prior twenty-thousand-step norm because people reach slots empty handed while robots tow. Feedback emphasized easier work after heavy cart pulls ended.
Campaign forecasts still arrive early so the hub can support peak windows with the same robot layer the client requested.
